Distribution Management System with QR Crate Tracking

For an FMCG distribution company in India, crates were a significant capital asset — and they were disappearing. Products shipped to retailers in reusable crates frequently never came back. Without any tracking mechanism, the company had no way to know where crates were, who had them, or when to expect returns. The losses were substantial and growing.

The crate loss problem

In FMCG distribution, reusable crates represent meaningful operational capital. Unlike packaging that's discarded, crates are meant to be returned by retailers after unloading — but this depends entirely on the honour system and manual follow-up. Sales reps were responsible for tracking returns informally. No centralized system existed.

The result: significant quantities of crates were unaccounted for at any given time. Some were at retailer locations for weeks beyond expected return windows. Others had been damaged and quietly discarded. The company's distribution team was managing crate returns through phone calls and personal follow-up — an inefficient and unreliable process at scale.

QR-code based tracking architecture

We designed and built a Distribution Management System with QR-code based crate tracking as its core capability. Each crate in the fleet was assigned a unique QR code. The system then tracks the crate through every stage of its journey: warehouse loading, vehicle dispatch, retailer delivery, unloading confirmation, and return scanning.

Delivery staff scan crates at the point of handover using a mobile app. Retailers can scan a QR code to acknowledge receipt. When crates are loaded for return, they're scanned again. The system maintains real-time visibility into the location status of every crate in the fleet.

Automated return follow-up

Beyond tracking, the system automates crate return management. When a crate exceeds its expected return window at a retailer location, the system automatically flags it and can trigger a reminder to the assigned sales representative. Crates that are overdue by a defined threshold trigger escalation alerts to distribution managers.

The system also generates crate utilisation reports: which retailers consistently return crates on time, which locations have high loss rates, and what the current fleet utilisation rate is across the operation. These insights enabled the company to renegotiate crate deposit terms with high-risk retailer accounts.

Impact on the distribution operation

After deploying the tracking system, crate loss rates dropped dramatically. The visibility into crate location status enabled the company to reduce its crate safety stock — money previously tied up in buffer inventory to compensate for losses. Sales staff spend less time on manual follow-up and more time on customer development.

The system's audit trail also proved useful for dispute resolution: when a retailer claimed they had returned crates that hadn't been scanned back in, the scan records provided clear evidence for resolution.
